CRM Data Migration (2027): A Safe 8-Step Checklist
A safe CRM data migration follows eight steps: inventory your data, clean it, map fields between the old and new CRM, export, run a test import, run the full import, verify the results, and switch the team over on a set date. Most problems come from duplicates, mismatched fields and missing relationships between contacts, companies and deals, so testing on a small batch first is essential.
- Clean before you migrate; duplicates multiply after import.
- Map every field and relationship before exporting.
- Test with 50 to 100 records first.
- Keep the old CRM read-only for a few weeks after cutover.
- Most CRMs import CSV files and offer importers for common competitors.

Step 1: Inventory your data
List what you'll move: contacts, companies, deals, activities, notes, emails, files, custom fields and pipelines. Decide what's worth migrating; old, incomplete records can stay in an archive.
Step 2: Clean the data
Merge duplicates, standardize names, countries and phone formats, delete test records and fill missing owners. This is the most valuable step of the whole project.
Step 3: Map fields
| Old CRM field | New CRM field | Notes |
|---|---|---|
| Company name | Company | Match exactly to keep associations |
| Lead status | Lifecycle stage | Map each value |
| Deal stage | Pipeline stage | Recreate stages first |
| Owner | Owner | Users must exist in the new CRM |
| Custom field "Source" | Custom property "Lead source" | Create before importing |
Create pipelines, stages, users and custom fields in the new CRM before importing.
Step 4: Export
Export each object (contacts, companies, deals, activities) to CSV, keeping the unique IDs that link them. Save a full backup of the original export.
Step 5: Test import
Import 50 to 100 records with their companies and deals. Check that fields landed in the right place, associations are correct and owners are assigned.
Step 6: Full import
Import in order: companies, then contacts, then deals, then activities and notes, so relationships can be linked. Use the new CRM's importer or migration tool where available.
Step 7: Verify
Compare record counts, spot-check 20 records across objects, check pipeline totals and confirm that email integration works.
Step 8: Cut over
Choose a date, switch the team to the new CRM, connect email and calendars, and make the old CRM read-only. Keep it available for a few weeks for reference, then archive the export.

Common mistakes
- Migrating dirty data and cleaning later.
- Importing contacts before companies, which breaks associations.
- Forgetting to create users, so owners are lost.
- No test import.
- Running two CRMs in parallel for too long.
Terms explained
- Field mapping: matching old fields to new ones.
- Association: a link between records, such as a contact and its company.
- Unique ID: an identifier that links related records.
- Cutover: the moment the team switches to the new system.
Migration scenarios
From spreadsheets to a CRM
Clean the spreadsheet first: one row per contact, separate columns for company, email and phone, and a column for deal stage. Import companies, then contacts, then deals.
From one CRM to another
Export each object with its IDs, recreate pipelines and custom fields in the new CRM, and use the new vendor's migration tool if available. HubSpot, Zoho CRM and Pipedrive offer importers for common competitors.
From several tools at once
When contacts live in an email tool, a CRM and a help desk, choose one source of truth for each field before merging, and deduplicate by email address.
What to do with emails, notes and files
Activities and notes often carry valuable history but may not import cleanly. Decide whether to migrate them, attach them as files, or keep them in the old system's archive. Emails usually reconnect automatically once inboxes are synced to the new CRM, for new messages at least.
A migration timeline for a small team
| Week | Work |
|---|---|
| 1 | Inventory, cleanup and field mapping |
| 2 | Build pipelines and fields; test import |
| 3 | Full import and verification |
| 4 | Training, cutover and old CRM read-only |
Data protection during migration
Exports contain personal data. Store them securely, limit who can access them, delete temporary files after the migration, and make sure the new CRM's settings respect the consent your contacts gave.
Pre-migration checklist
- Full backup of the old CRM exported and stored securely.
- Users created in the new CRM.
- Pipelines, stages and custom fields created.
- Field mapping documented.
- Test import of 50 to 100 records verified.
- Cutover date agreed with the team.
Common migration problems and fixes
| Problem | Fix |
|---|---|
| Duplicate contacts after import | Deduplicate by email before importing |
| Dates in the wrong format | Convert to the format the new CRM expects |
| Missing owners on records | Map old user names to new users before import |
| Notes and emails not transferred | Use a migration tool or the vendor's import service |
| Picklist values rejected | Create the values in the new CRM first |
Migration tools and services
Many CRMs offer free import tools for CSV files, and HubSpot, Pipedrive and Zoho provide guided imports from popular CRMs. Third-party migration services can move notes, emails and attachments that CSV imports often miss. For large or complex data, ask the new vendor whether they offer migration help in their onboarding.
After the migration
Keep the old CRM in read-only mode for a few weeks, check reports in the new CRM against the old one, and ask the sales team to flag any missing data.
Planning the cutover
Choose a quiet day for the final import, freeze changes in the old CRM a few hours before, run the import, check a sample of records and tell the team when they can start working in the new system. Keep a short list of who to contact if something looks wrong.
Our verdict
CRM data migration is mostly preparation: clean, map, test and only then import. Follow the eight steps above, import in the right order and keep the old CRM read-only for a few weeks, and the switch will be uneventful.
